The Challenge

Testgrid was commissioned by a government department to assist with their graduate recruitment. The department was investing considerably in multiple systems to manage its recruitment process. This often resulted in duplication of effort, as graduates had to complete multiple applications for multiple generalist roles causing a poor candidate experience.

The department was dedicated to ensuring it met its diversity and inclusion goals and required a solution that would remove the opportunity for unconscious bias.

Additionally, the department was experiencing high turnover from graduates who would move on from the department into the private sector. It was critical to the department that they gained the ability to identify candidates who would enjoy life in the public sector and become long-term employees.

  • Ensure process can be completed by neurodiverse candidates

The Solution

Stage 1 - Cognitive Assessments

This stage included identifying the graduates with the right cognitive ability to succeed in the department. This was achieved through Trio Essentials assessments. These assessments are designed to be completed across multiple platforms and can be easily submitted on mobile devices.

Modifications to the assessment were made to accommodate affirmative measures by removing the time limit on the assessment. In addition, candidates were screened to ensure they had the correct working rights to gain employment in government.

Video Interviewing

One-way video interviewing allowed our client to interview up to 10 candidates in the same time it takes to do one phone interview without the candidate having to travel to the organisation. The hiring manager simply had to look through a series of short videos, which allowed more candidates to be interviewed and progression decisions made faster.

Stage 2 - Competency Mapping

Improving candidate experience was crucial throughout the entire project and in stage 2 the department was able to nurture candidates as they went through the process. A welcome interview was introduced and a separate interview was designed for Affirmative Measures candidates.

We worked with the department to develop a bespoke matrix based on previous data that allowed the department to map their competencies and ensure that only candidates with aligned behaviors and traits to succeed in the position were shortlisted.

Stage 3 - Emotional Intelligence

Both the department and the AAGE cite Emotional Intelligence (EI) as an important factor when hiring graduates, so Genos was used to establish if the graduates had the correct emotional traits to align with the department. This assessment measures how well an individual demonstrates emotionally intelligent behaviors in comparison to others.

Saville Work Strengths was used to identify if the candidates’ work and behavioural preferences were in line with the roles and department culture. This assessment summarises responses from different raters to the 39-45 questions across a seven-point effectiveness scale and is customisable to suit specific project requirements. The assessment is easily accessible and is optimised for tablet or desktop delivery, so there is no need to download an app.

The Result

Improved CX with a Centralised Application System

The department went from graduates having to apply for individual roles to one centralised system, where candidates could apply for multiple roles with one application. This was crucial in ensuring an enhanced candidate experience that streamlined the best talent through to the department.

Completion Rates

The completion rates for the department boosted significantly from 56% up to over 85% across the stages. This is a significant indicator that the Candidate Experience was greatly improved and that candidates were finding it much easier to apply for the roles they sought after.

Below are the completion rates for each of the stages:

  • Stage 1 – 94%
  • Stage 2 – 87%
  • Stage 3 – 95%

Filled Roles

As a result of the project the department was able to achieve the quotas for hiring including meeting the diversity and inclusion targets. The strategy is still in place the department continues to work with the Testgrid team to optimise their processes.

Time to Hire

Time to hire was greatly reduced through the reduction in engagement sessions required and the profiling of candidates allowed hiring managers to understand the talents pool’s cognitive ability, behaviours, and work preferences, which made progression much faster.

Hiring Quality

The quality of candidates was much higher thanks to the assessments and the work preference profile allowed the department to hire people that wanted life-long careers in the public sector.

This government department’s recruitment process involved collating data from multiple publishers, including paper-based as well as web-based assessments. Testgrid identified a need to streamline the process by creating a customised, highly secure platform to initiate testing and review results.

The Solution

Cognitive Ability and Behavioural Assessments

The department chose to implement a verbal cognitive ability assessment to effectively and validly screen over 1,000 candidates. The candidates were then invited to sit a second assessment on-site to validate their performance and provide further information around their fit for the role.

Testgrid was tasked with the responsibility of managing the provision of psychometric assessments which included scoping for and recommending the assessments, creating a project plan, managing the administration of assessments, and managing the retrieval and interpretation of data.

Competency Mapping

The department took an innovative approach to the selection process by maximising the benefit of using personality assessments through the use of competency-based guides. By mapping the Testgrid universal competencies to Public Service leadership competencies and organisational values, the department was able to use our recruitment guides throughout the structured assessment centre and behavioural interview process that provided competency specific scores for each of the leaders.

The Result

A Streamlined Process

Testgrid streamlined the process by creating a customised, highly secure platform to initiate testing and review results, improving efficiency by incorporating web-based versions of assessments to reduce the reliance on resource-heavy paper testing. Testgrid also liaised closely with the department to create custom features such as a demographics collection page specific to their requirements.

Testgrid successfully implemented psychometric testing for the department using a test of general mental ability to screen over 1,000 applicants for their Graduate Program Campaign. In addition to the previously mentioned tasks, to ensure that interpretation of results aligned completely with the departments requirements, Testgrid devised a solution that allowed for the psychometric testing results to be categorised into the departments own rating scale. This resulted in a saving of over 450 hours and 60% reduction in recruitment costs for the department.

By allowing candidates to complete the video interview at a time to suit them, rather than arranging formal phone interviews the savings in time for all parties was exceptional. The added insights from being able to view candidates, analyse non- verbal clues and have a consistent approach to the interview meant the level of candidates progressing to the next stage was noticeably better. It is expected that the ongoing use of this technology will reduce the number of assessment centres required in the future, saving time and money.

Coles is one of Australia’s largest and most iconic retailers, opening over 100 years ago as a variety store. Coles Group employ over 115,000 team members in its network of 816 supermarkets, 908 liquor stores, and 713 convenience outlets across the country.

Deemed an essential business during the COVID-19 pandemic, Coles played a vital role to the Australian community and wanted to find ways to best help Australians navigate this challenging time. This involved keeping stores open, hiring thousands of additional workers to meet demand and implementing a series of health precautions for the safety of both workers and customers, by ensuring that there was minimal physical interaction between candidates and recruiters.

Coles Group was aware that with unemployment on the rise, there would be a surge of applicants looking for work and that they needed to be prepared to properly screen and identify best-fit applicants.

The Solution

Coles has been partnered with Testgrid since 2017, and over the length of this relationship has continually reviewed the candidate data to improve the solution together. Set Up in 48 Hours

Coles saw a 5,000% increase in applications and 10,000 hires made in under a month allowed Coles to open new stores despite COVID circumstances, helping provide essential goods and services and allowing more employees to continue working and supporting their families.

With the help of Video Interviewing, the Coles recruitment process was cut down by 95% to 24-48hrs, from 15-20 business days. Coles was also able to ensure the highest level of safety by ensuring there was no physical interaction required between candidates and recruiters during the interviewing and assessment phase, which was critical to the process.

The Coles recruitment managers were happy with the candidate quality and even happier with the opportunity to review candidates at times it suited them. The Challenge

National Australia Bank has over 12,700,000 customers, 35,000 employees, operating with more than 1,700 branches and business banking centres globally.

Each year in Consumer Banking and Wealth, NAB recruits over 2,000 new employees. Almost 70% of hiring is at entry level in critical customer-facing roles in contact centres or in the branch network. The high volume of new hires reflects the turnover NAB experiences with, on average, nearly 50% leaving NAB within the first 12 months of employment.

The NAB recruitment team reviewed their existing process to identify the core issues and work with Testgrid to overcome challenges posed by the previously time-consuming, manual and transactional recruitment approach to filling vacancies.

  • Inconsistent use of psychometric testing
  • Psychometric testing relies heavily on the technical skills of branch managers or people leaders to correctly interpret and utilise output
  • Labour intensive process that requires extensive manual interventions
  • Time consuming for hiring manager to conduct 1:1 interviews with candidates
  • Inconsistent experience by candidates and with referrals often pushed through to interview stage or probity
  • Decentralised demand management creates one-off style process

The primary aim of the new recruitment model proposed by NAB was to improve the timeframes and quality of new hires into entry-level customer-facing positions. The NAB recruitment team worked with Testgrid to review the existing volume recruitment processes.

The aims were to:

  • Improve the future performance of the call centre and provide exceptional customer service through identifying and hiring the best talent
  • Improve overall candidate experience throughout the recruitment process
  • Reduce the relatively high level of staff turnover
  • Reduce the time to hire, and improve overall process efficiency for the recruitment team

The Solution

Following the initial consulting period, Testgrid recommended assessments that would work with the NAB redesigned process. These assessments included upfront screening using cognitive and personality assessments and video interviewing. After an initial Pilot project and ongoing data analysis, this testing was adapted further to use a highly predictive abstract reasoning assessment.

The combination of cognitive, integrity, and personality tests along with video interviewing and the use of data analytics have been demonstrated to provide exceptional validity to recruitment processes. Using a consistent and high-quality methodology enables suitable candidates to be easily identifiable.

Personality and integrity assessments in particular were used to provide insights into a candidate’s potential strengths and development areas, in alignment with the core values and culture of the National Australia Bank. The assessments used in the project were Talent Fit for volume hires and Saville and Hogan assessments executive-level roles.

One way video interviewing was utilised to allow NAB to hone in on communication skills, brand alignment, and dedication to the role, whilst reducing time to hire, and overall assessment centre costs.

Cognitive assessments were imperative to the success of the project, as they are crucial in determining whether candidates have the ability to do the work and how well they would perform in the role.

The assessments included:

  • Abstract reasoning – assesses problem-solving skills, how they will adapt to new tasks and how quickly they can learn
  • Verbal reasoning – assesses written and verbal communication skills and how well they interpret written information
  • Numerical reasoning – assesses the ability to understand and interpret data, graphs and tables, track KPIs and ROI, and manage budgets
  • Mechanical reasoning – assesses mechanical or spatial reasoning skills

Talent Fit was used for volume hires as the tool provides such insights as to the types of roles, careers, or workplace culture and values the candidates may be best suited to.

One-way video interviewing allowed our client to interview multiple candidates quickly, as the hiring manager only had to look through a series of short videos, this allowed more candidates to be interviewed and progression decisions made faster.

Responding to Vacancies Faster than Ever

In summary, combining digital online assessments with building talent pools of quality candidates, enabled NAB to respond to vacancies faster. Talent pools provide a warm, ready-to-go pipeline of quality candidates to fill vacant roles. This shortens the time that vacancies are open and reduces the amount of time a hiring manager spends on vacancies.

The gains for National Australia Bank have been in three main areas. Firstly, the loss of candidates during the onboarding process has reduced by more than half. This has provided cost savings in excess of $7.4 million per year and substantially improved the business impact.

Secondly, the new process has proved more efficient than initially forecasted with a reduction from 720 hours to just 50 hours in a 3 month period of time spent on the hiring process by line managers. This has driven cost and time savings, allowing the Bank to focus on other areas of development. This has resulted in the number of required engagement sessions being reduced by 20% due to the suitability of the applicants being filtered through the process.

Thirdly, the quality of the candidates now participating in the final Engagement Centre process has dramatically increased with 80% of candidates at that stage being successful, a 78% increase on the previous process. In fact, NAB is now building a talent pool of great candidates for future requirements.

Testgrid is now using the data collected to help develop the recruiting process even further, by creating NAB benchmarks and candidate fit profiles. This will continue to improve the speed of the process and deliver an even higher return on investment for National Australia Bank.

About TUH

TUH Health Fund was founded in 1972 by the Queensland Teachers’ Union. Based in Queensland, the fund is a not for-profit organization and offers health insurance to a broad range of Australians such as teachers, nurses, fire-fighters and government mployees, who spend their working lives looking after others.

They have been voted number one trustworthiness, customer satisfaction and advocacy in a recent nationwide health fund survey. The successful hiring and retention of staff is key to retaining this position.

The Challenge

TUH previously used a range of psychometric assessments as part of the recruitment process, typically at the final stages.

They wanted the ability to use a larger variety of assessments early on in their recruitment process, to increase the diversity of the talent pool. In addition, TUH were also reviewing a new applicant tracking system to streamline their processes and allow an increased level of automation to be utilised. They wanted to:

  • Manage all candidate communications and assessment invitations within the system
  • Accept a benchmark score or pass/fail status for each candidate, allowing for a multi-stage process
  • See all assessment scores and applicable reports in the candidate record
  • Provide simple group reporting allowing candidates to be easily ranked
  • Manage candidate access to testing by candidates logging in directly into the Applicant Tracking System

The Solution

Testgrid engaged with TUH as part of the implementation project for their new Applicant Tracking System. TUH reviewed their end to end process and analysed the requirements for the large range of roles that they typically hire each year, including customer service roles, administration and management.

TUH began using Testgrid’s services for urgent roles, before the new ATS was rolled out. Testgrid worked alongside the TUH recruitment team to review the role descriptions and identified a range of assessments that would provide the required insights, these included:

Cognitive ability assessments

Following additional discussions, TUH identified a requirement for a quick and candidate friendly personality assessment. Testgrid recommended one of their new tools, Traitify, a 90 second picture-based personality assessment. The TUH talent team are constantly engaging with Testgrid on the most suitable assessment options for their roles, to take advantage of Testgrid’s range of over 2,500 assessments.

With the help of Testgrid’s simplified and integrated process, TUH were able to significantly reduce their time to hire. The enhanced candidate experience has been very positive, with the ability to complete the assessments on tablet and mobile devices.

How Monash Talent used Testgrid’s assessment tools and video interview technology to support graduates in finding roles.

Monash Talent partnered with Testgrid in order to create a reliable process to accurately assess and identify a graduate’s skills and behaviours to provide candidates who are culturally aligned to the hiring organisation.

The Challenge

Monash University has over 17,000 graduates looking for their chance in graduate roles every year. Monash Talent was created to provide a link between the high-quality graduates and employers, by providing a full-service recruitment solution. As a new service, Monash Talent had the opportunity to innovate their screening processes and match candidate strengths to a business’ requirements and culture fit.

Monash Talent required a highly reliable process to accurately assess and identify a graduate’s skills and behaviours to provide candidates who are culturally aligned to the hiring organisation. This had to be provided in a simple to use, cost effective and efficient manner.

The Solution

Monash Talent reviewed the market, looking for a highly innovative solution that would provide:

  • Capability to integrate into the Monash Talent App and Candidate portal

Monash College was already partnered with Testgrid, who provides a range of Psychometric assessments and video interviewing technologies. In the conversations with Monash Talent and Testgrid it was identified that the Vieple Video Interviewing platform, along with Mercer Match was an ideal fit, meeting all of the requirements.

Testgrid and Monash Talent worked closely to develop the video interviewing technology to fit into the planned candidate assessment process. As the technology can be fully integrated with the GradConnection Candidate Management System, it makes the process seamless and automated for both candidates and the recruiters at Monash Talent.

Video interviewing allows candidates to showcase their natural personality and skills through a series of behavioural questions, designed for this unique need. As this process is automated it allows a candidate to complete the interview at a convenient time for them, on a variety of devices, mobile or desktop. The videos can then be reviewed at Monash Talent and form a key part of the candidate profile.

The videos and capability reports generated by Mercer Match can even be shared with prospective employers, saving them time in arranging and managing interviews. It also allows employers to review a larger pool of talent than could be achieved through face to face interviews.

The Outcome

Monash Talent was launched, with immediate success for both graduates finding roles, and employers easily accessing a high-quality talent pool.

Monash Talent is now able to profile large numbers of graduates in a largely automated and simple process, making it easy to create a large pool of talent ready for employers.
